Indy Guide is a travel platform that connects travelers with verified local guides, drivers, and hosts across Central Asia, the Caucasus, Mongolia, and beyond, enabling users to explore destinations and book authentic travel experiences directly with the people who actually live there, rather than going through a generic tour operator with no real connection to the places being visited. The platform's entire premise rests on trust between traveler and host, so every part of the experience needed to reinforce that a real, verified local person is on the other end of each listing.
The project was a full platform migration and rebuild, moving the existing Ruby on Rails application to a modern Laravel and Vue.js stack while preserving core business logic, existing destination pages, and SEO rankings built up over years, all while introducing a complete host management ecosystem, real-time messaging, and a trip request marketplace that didn't exist on the legacy platform at all.

The Issue At Hand
Indy Guide's original Ruby on Rails application had become difficult to maintain and extend as the business grew, with tightly coupled modules and a server-rendered frontend that limited interactivity and made even small feature additions a slow, risky undertaking for the development team.
Performance bottlenecks from inefficient database queries, along with the need to preserve existing SEO rankings, booking workflows, and destination URLs built up over years of organic traffic growth, meant the migration had to be executed carefully and in phases rather than as a single high-risk cutover.
Legacy Ruby on Rails codebase was difficult to maintain and extend as new features were required, slowing down every subsequent release.
Tightly coupled modules made future development slow and risky, with changes in one area frequently causing unexpected side effects elsewhere.
Server-side rendering limited frontend interactivity and responsiveness, leaving the platform feeling dated next to modern travel booking sites.
Existing booking workflow needed to remain fully functional throughout the migration, with zero tolerance for downtime affecting live bookings.
SEO rankings and existing URLs had to be preserved to avoid losing organic traffic that had taken years to build up across hundreds of destination pages.
No unified host management system existed for onboarding, verification, or messaging, leaving hosts to be managed informally and inconsistently.
Mobile usability needed significant improvement across the entire platform, from browsing listings to completing a booking on a phone.

Before any code was migrated, the existing application and its business logic were thoroughly analyzed to plan a safe, phased transition to the new stack, ensuring nothing critical to the live business was lost or broken in the process.

SEO Preservation Strategy
Planned URL structures and metadata migration to protect existing search rankings and prevent traffic loss post-launch, treating SEO continuity as a first-class requirement rather than an afterthought.
